Scheduled to forecast exactly
Symptom: cuts and call-ins every week, predictability pay accruing.
Correction: a buffer sized from measured forecast error.
Same people, same awkward shifts
Symptom: a slot distribution nobody has produced, and resentment that surfaces at exit.
Correction: a stated allocation rule and a published distribution.
Availability stale
Symptom: conflicts that look like unreliability, declines that look like attitude.
Correction: review twice a year, and after any signal.
Rest rules as warnings
Symptom: clopenings in the published rota, and absence the following morning.
Correction: hard constraints, applied to swaps as well.
Hours concentrated
Symptom: part-timers who want more hours, alongside overtime elsewhere.
Correction: offer additional hours internally first, with a record, and track wanted against received.
Changes announced informally
Symptom: the group chat is the real schedule; the record disagrees with what happened.
Correction: fix the official channel, and treat only published changes as published.
The generated rota unreviewed
Symptom: something nobody would have chosen, published weekly.
Correction: ten minutes of human review before publication, every time.
Labour percentage as the only measure
Symptom: sites with the best percentage have the worst service and turnover.
Correction: report turnover and a service measure alongside it.
The common thread
Almost all of them transfer uncertainty from the business to the people, and almost all of them are visible in the six measures.
Which is why the measurement comes before the tooling: most of these are diagnosed in an afternoon and fixed without a purchase.
The recovery sequence
For an arrangement already generating complaints.
Publish the achieved notice figure.
Move publication one week earlier and hold it.
Produce the slot distribution and show it.
Add a buffer on the most variable shift.
One quarter, and a resented rota becomes one people work with rather than around.
